Why motivation is a manager's business

Motivation is the force that decides where people put their effort, how hard they try, and how long they keep going when the work gets difficult.

Two employees with the same skills, tools and salary can produce very different results. The difference is often motivation. For a manager, this is good news: much of what drives motivation lies within your control, in how you set goals, reward, treat people fairly, follow up and shape the team's daily experience.

Psychologists describe motivation in three parts:

PartThe questionWhat you see at work
DirectionWhat do people spend effort on?Working on priorities, not just busy tasks
IntensityHow hard do they try?Care, attention to quality, extra effort
PersistenceHow long do they keep going? Not giving up after setbacks or on difficult days

Meet Haider

Throughout this course you will follow Haider, 38, newly appointed distribution manager at Babil Foods Distribution in Hilla. The company delivers rice, oil, flour, tinned food and drinks to about 600 shops across Babil governorate.

Haider leads 24 sales representatives and delivery drivers in three crews, helped by Rana (sales supervisor), Abbas (delivery crew leader) and Zahraa (warehouse supervisor). Mustafa from HR supports him.

On his first day, the general manager, Mr Jaafar, showed him these numbers:

MeasureLast yearCompany target
Orders delivered on time78%90%
Monthly sales target achieved71%100%
Staff turnover (left in a year)28%below 15%
Absence rate9%below 5%

"The team is lazy," Mr Jaafar said. "Push them harder." Haider was not so sure.

Babil Foods Distribution and all people in this course are fictional examples.

Motivation is one of three factors

Before blaming motivation, check the whole picture. Performance depends on three factors that multiply together.

Performance equals ability times motivation times opportunity

Haider looked at three late drivers and found three different causes:

Murtada, a new driver, kept getting lost on rural routes and could not read the order system on his phone. He was keen but untrained. Fix: two days riding with Abbas, and a simple guide to the app.

Ali, an experienced driver, was always late because his truck broke down every week and he was loaded last at the warehouse. Fix: repair the truck and change the loading order. Pressure would only have made him angry.

Kadhim, skilled and with a good truck, had simply stopped caring. "Why rush? The best routes and bonuses go to the same people anyway." This was a motivation problem, and its roots were in how the team was managed.

Listening to people who left

Haider asked Mustafa from HR to call 14 people who had left in the past year and ask one question: "What made you decide to leave?"

Bar chart of reasons former staff gave for leaving

The results surprised Mr Jaafar. The most common reasons were not about money but about fairness, appreciation and clarity, all things a manager controls day to day.

Why ask leavers, and how?

People who have already left have less to lose and often speak more honestly. Keep it short, ask open questions, listen without defending, and look for patterns across many answers rather than reacting to one angry comment. Ask current staff too, through an anonymous survey (lesson 6).

Not all factors motivate

One of the most useful findings in work psychology is that the things that make people unhappy are different from the things that make them try harder.

Comparison of hygiene factors and motivators

At Babil Foods, broken trucks and late salaries were hygiene problems: fixing them stopped complaints but did not create energy. Energy came later, from clear goals, visible progress and recognition.

Three needs that differ from person to person

Research on motivation at work also shows that people differ in which needs drive them most:

NeedSuch people enjoyHow to engage them
AchievementBeating targets, solving hard problemsStretching goals and fast feedback on results
AffiliationGood relationships and team harmonyTeamwork, belonging and personal appreciation
Power (influence)Having impact and responsibilityLeading small projects, coaching new staff

Rana turned out to be strongly achievement-driven; Abbas cared most about his crew. One approach would not fit both.

The three questions behind effort

Before putting in extra effort, every employee silently asks three questions. If the answer to any of them is "no", effort drops.

Expectancy chain from effort to performance to reward to value

Haider checked each link at Babil Foods:

LinkWhat staff believedBroken?
Effort → performance"Targets are set by head office and change every month. I can't reach them."Yes
Performance → reward"Bonuses depend on who the supervisor likes."Yes
Value of reward"A bonus would help my family, but once a year is too far away."Partly

Exercise: check the links in your team

  1. Pick one important result you want from your team.
  2. For each of the three links, write what your team probably believes.
  3. Mark each link as strong, weak or broken.
  4. Choose the weakest link and write one action to strengthen it. Keep it for lesson 2 or 3.

A skilled, willing driver is late every week because his truck keeps breaking down. Which factor is missing?

  • Ability
  • Motivation
  • Opportunity
  • Achievement need

He can do the job and wants to, but the conditions (a reliable truck) are missing. Pressure will not fix an opportunity gap.

According to the two-factor view, what happens when you fix hygiene factors such as broken equipment?

  • Staff become highly motivated
  • Complaints and dissatisfaction fall, but drive does not automatically rise
  • Nothing changes

Hygiene factors prevent dissatisfaction. Real drive comes from motivators such as achievement, recognition and growth.
